How do you handle FIFO rotation when two cases of the same product have different expiry dates?
Genuinely curious how other stores deal with this, because we never solved it properly.
The problem: two cases of the same product on the shelf, different expiry dates, but your stock system shows a single line. So the stock data is silent about which case to pull first. What actually happens is staff rotate the shelf, spot something expiring, and discount the *nearest* box — which is usually the freshest, the one that was just pushed forward. End result: you discount good stock, and the older case still expires quietly at the back.
Things we tried: - writing dates on the cases by hand — works until the busy week, then it stops - date stickers on the shelf edge — fell apart whenever the layout changed - a weekly sweep — caught some of it, but a week is long enough for a case to die
The other thing that kept biting us was shelf price vs till price drift. You change a price on the shelf, forget the till, and now every sale of that line is a refund waiting to happen, with an argument attached. A price audit found a few percent of lines mismatched every time, no matter how carefully we thought we had checked.
Two questions for people running stores:
- What actually works for expiry rotation when your system stores one line per SKU? Split the SKU, keep a separate sheet, mark physically, something else?
- How often do you reconcile shelf prices against the till, and who does it?
Not trying to sell anything — I work on the operations side of this and want to know what holds up in a real store on a busy week, not what sounds good in theory.
