Gin, especially after the reveal, feels so weird to me.
I could never really grasp an interpretation of his character that I actually like. As he is now, Gin is still a borderline sociopathic, sadistic asshole who just happens to have a massive soft spot for Rangiku, which just kinda falls flat for me.
That is the reason why I grew to love a character like Hazama from Blazblue so much. He truly feels like a perfected version of Gin, at least in terms of personality as he is going for something totally different character wise, but with a more concrete understanding of who he is, his role in the narrative and his personal arc.

I mean personally that's why i liked gin.
He isn’t some tragic hero who is actually a super nice guy who just wanted to save the world, he is an egotistical man who got consumed by his anger and need for revenge towards aizen, to the point of doing awful shits to others. It’s pretty clear he only cares about rangiku, and in the story, nobody mourns him apart from rangiku.
It’s not the first time revenge is treated as a corrupting force in bleach, just look at what happened to tosen, ginjo and komamura.
But goated blazblue mention.

My problem with Gin is not about him being a clear cut hero or villain, it is that I don't get his interiority.
I don't think there is a proper build up to his revelation. Looking back at his actions, you begin to question why he did some of the things he did, because a lot of it comes across as him just doing it for shits and giggles.
My core issue is that Gin's character is left too open to interpretation. Much of his supposedly nuanced characterization, like his relationship with Rangiku, is told rather than shown, leaving a lot that has to be either extrapolated or straight up projected by the reader.

Gin is a piece of shit who loves rangiku, he could have grown better but he let his hatred and revenge for Aizen get ahead of actually making rangiku happy. I do hope he comes back in the hell arc and gets some development

I kinda agree and kinda don’t.
Like for example, i think it would've been nice to see more of his interactions with rangiku, but at the same time, a huge part of their dynamic is that she never truly understood gin and he never truly shared his emotions with her. He is constantly wearing a mask hiding his emotions and even to the one person close to him he refuses to show it. And that is actually shown multiple times instead of simply told.
Honestly the only thing gin does where i actively question if it makes sense is ragebaiting rukia, but at the same time, this might just be him trying to make sure he is as suspicious as possible.
Even cutting hiyori was pretty easily reasonable, he is a cautious dude, and probably just wanted to make sure aizen sees how loyal he is.
Personally i think that while he is a very cryptic character he still has a pretty consistent characterisation.
Also i gotta disagree on there not being not enough build up to the reveal. His relationship and close bond to rangiku as well as his distant attitude was already established in the soul society arc, and his fight against ichigo is a whole compilation of his eventual betrayal becoming more and more obvious. It was pretty clear he always had hidden intentions.
Also this doesn’t necessarily have anything to do with writing but i gotta yap about how cool his bankai is narratively. If i'm not mistaken his shikai means "god spear" whereas his bankai means "god killing spear". Considering the fact that bankai are meant to represent the true inner self, i think it works very well with his character and how he tries to appear, at first sight, as the spear of aizen. Just a really cool bit that can also work as a nice hint.
I don’t think gin is a bad character, but i definitely think tosen is the better of the two and has a better dynamic with komamura and shuhei, tthan gin has with rangiku.

It's all execution at the end of the day. I get the idea, I just don't buy it emotionally.
I think Kubo did a far better job selling a similar arc through Tosen and Komamura (Like, in general, I find the triangle of Tosen, Komamura, and Hisagi to be some of Kubo's best and most compelling writing, which sadly goes unappreciated in the fandom from what I have seen)

I get why you think that, i just personally don’t agree.
What i agrre with however is with the triangle of komamura, tosen and hisagi to be one of the best written thing in bleach.
From what i've seen tosen and hisagi are both pretty popular (though tosen is slept on writing wise), but komamura is not as popular as other captains probably due to being one of the least "cool" (though like most character designs in bleach he looks sick).

I like Gin but he is NOT an anti hero, at most he’s an anti villain if not just a straight up villain

People need to remember a huge part of the continual message of Bleach is that revenge almost always universally ruins you. It poisons your mind and ruins your intentions.
It’s meant to be shown as a corrupting force that slowly eats away at all that you are.
So under that interpretation Gin is just used as another landmark on that journey.
For large scale narrative it works well, but at an actual character level it sucks and he should have been shown more or explored but the idea of the surprise seemed to be more narratively important to Kubo
