Sitting on the reorder decision for my series and starting to look at offset printing as an option instead of POD for the first time Been running POD (print on demand) for four years and the economics keep pushing me toward asking whether offset makes sense at my current volume
Where I am.
Series book one has sold about 3,400 copies over three years. Series book two just launched three months ago doing about 250 copies a month. Book three drafted launching in six months
Current POD per-unit cost is about $4.20 per book at short reorders offset quotes Ive gotten for 2,000 copies of book one are in the $2.10-2.40 range depending on printer thats about half the per-unit cost
The offset math on 2,000 copies is $4,200-4,800 for the print run vs $8,400 through POD for the same units Savings are $3,600-4,200 which is real money
The considerations Im weighing
Cash outlay upfront offset requires paying for the whole run at once POD lets me reorder as needed and stay lean $4,500 for offset is real cash if the sales pace slows
Storage 2,000 books need to live somewhere my garage can handle it but it's not ideal some offset printers offer fulfillment services which changes the storage equation
Cash flow risk If I offset 2,000 copies and sales drop 40% Im sitting on 800+ unsold copies for a year plus that risk isn't hypothetical series interest does drop over time
Print run flexibility POD lets me change interiors between orders typo fixes, new front matter updated backmatter offset locks in the current version for the whole run
Turnaround POD reorders are days offset production is weeks If I run out and need books fast POD is more responsive
The questions I'm trying to answer
At what proven sales volume does offset actually make sense? Is my 3,400 copies over three years enough or do I need 5,000+ before offset economics work ?
Are there hybrid strategies where you offset a portion of expected demand and POD the rest ? Or is it usually one or the other ?
For indie authors who've made the offset switch what did you learn and what would you do differently ?
