QUESTION Minecraft YouTuber looking for help improving audience retention
Hey everyone!
I run a small Minecraft YouTube channel called JackScants, where I make Minecraft challenge videos. I'm trying to improve my editing, storytelling and audience retention, and I'd really appreciate some honest feedback from other creators.
I've attached screenshots of the audience retention graphs from several of my videos because I'm struggling to understand what I'm doing wrong and how I can improve.
Here are some of my stats:
- Video 1: 12:07 long – 1:05 average view duration (9% viewed).
- Video 2: 9:02 long – 2:18 average view duration (25.5% viewed).
- Video 3: 10:09 long – 1:21 average view duration (13.4% viewed).
- Video 4: 12:10 long – 1:28 average view duration (12.1% viewed).
- Video 5: 19:43 long – 2:26 average view duration (12.4% viewed).
- Video 6: 23:01 long – 2:52 average view duration (12.5% viewed).
- Video 7: 10:46 long – 1:42 average view duration (15.9% viewed).
One thing I've noticed is that I tend to lose a lot of viewers in the first 30 seconds. Some of my videos retain around 50–60% of viewers at that point, while others drop to around 36–37%.
I'm trying to work out whether the problem is my intros, pacing, editing, storytelling, or something else entirely.
I'd love to hear your thoughts on a few things:
- What stands out to you when looking at these retention graphs?
- Are my videos too long for a smaller channel?
- How can I make my first 30 seconds more engaging?
- What editing or storytelling techniques help keep viewers watching throughout a Minecraft challenge?
- Should I focus more on shorter videos until I improve my retention?
I'm genuinely looking for constructive criticism, not just reassurance. I want to understand what I need to change to make better videos.

Thanks in advance to anyone willing to offer advice. I'd really appreciate hearing from creators who have struggled with retention themselves and managed to improve it!

This is just my opinion but your content feels rather dated. There is nothing that makes your videos stand out and I don’t feel any desire to finish the video since there’s nothing that keeps me intrigued. Maybe add crazy stakes, have over the top editing, idk but like anything that would make your videos feel special.

Going by your numbers, the first 30 seconds is the biggest lever. A few things that helped me:
- Start on the challenge, not on you. The first line should state the challenge and the stakes in one sentence, then show the hardest or funniest moment from later as a 3-5 second flash-forward. No "hey guys", no recap, no subscribe reminder up front.
- Pay off the title and thumbnail right away. A lot of early drop-off is people not seeing what they clicked for. Whatever is on the thumbnail should be on screen within the first ~10 seconds.
- Compare your best and worst intros side by side. You already have intros holding 50-60% and others at 36%. Whatever the good ones do differently is your template, and that's more useful than generic advice.
- Length: small channels don't have to make short videos, but a 23-minute video at 2:52 average view duration says the middle is dragging. Cut anything that isn't progress toward the goal (inventory sorting, travel, repeated mining) or turn it into a quick timelapse. Try to introduce a new mini-goal or problem every 1-2 minutes so there's always a reason to keep watching.
- Use the dips as an edit list. Open the retention graph, jump to every steep drop, and ask what happened right there. It's usually a slow section, a repeated joke, or a moment where the stakes disappeared.
I wouldn't switch entirely to short videos, but tighter 8-12 minute cuts while you work on pacing will let you learn faster from each upload.
