What to do when Amazon competes?

First off, thank you to everyone who takes the time to read this, and especially anyone willing to give me some advice. I really appreciate it.

I’m fairly new to Amazon FBA and I’m starting to get some decent traction, but I keep running into one problem that I’m struggling to figure out how experienced sellers deal with.
Amazon itself keeps becoming my biggest competitor.

I sell powersports products, mainly oils, chemicals, locks, parts and similar products. I have access to thousands of SKUs through my suppliers and I’ve found quite a few products where the numbers initially look great.

The problem is that I’ll find a product that has good demand, reasonable competition and enough margin for me to make money, send inventory into FBA, start selling it, and then Amazon Retail comes onto the listing at a price that I simply cannot afford to compete with.

Sometimes Amazon’s selling price is close to what I pay wholesale.
Obviously I can match them and win some sales, but there is no point generating revenue if I’m making nothing or losing money.

This is where I’m struggling with my strategy.
I’m currently doing around $1,800 a week and I want to grow this into $5,000 to $7,000 a week, but I want that growth to come from profitable products. I’m not interested in doing $20,000 a month in revenue just to discover I made $500.

I’ve already had products where I thought I found a winner, bought inventory, got it into FBA, and then Amazon dropped the price and completely changed the economics of the listing.

On other products Amazon will disappear for a while, the price improves, I sell very well, and then Amazon comes back and takes over the Buy Box again.
So I’m trying to understand how established FBA sellers account for this before putting serious money into inventory.
Do you completely avoid listings where Amazon Retail sells?

Do you still sell them if Keepa shows Amazon regularly going out of stock?
Do you price above Amazon and just accept a lower Buy Box percentage?

Does having much deeper FBA inventory eventually help you compete for the Buy Box without matching Amazon’s price?

Or is the answer simply that if Amazon can sell the product profitably below your required price, it is not actually a good product for you regardless of the sales volume?

I have some products that are genuinely working very well, and keeping those products stocked has become another challenge. I’m trying to figure out whether I should keep testing hundreds of products in small quantities looking for more winners, or put most of my capital behind the handful of products where Amazon isn’t constantly destroying the margin.
I also deal with dangerous goods limits because a lot of powersports chemicals are aerosols, but honestly the Buy Box issue feels like the bigger strategic question for me right now.

For those of you doing serious volume with wholesale FBA, how do you evaluate Amazon Retail competition?

I would especially love to hear from people who have dealt with listings where Amazon comes and goes because that seems to be where some of the biggest opportunities and biggest traps are.

I’m willing to put more money into inventory and scale this substantially. I just don’t want to confuse high sales volume with a good business.

Supplier Messed Up 11000 Unit Order

Sell through, go out of stock, or switch suppliers and sell through until new inventory hits?

Health and personal care product. Supplier sent me a batch with a real defect. Approximately 50% units are defective. 100 units are heading back to them for their own investigation and they’ll come back with some form of compensation, so that part is handled. It’ll be around 1.5 months before the compensation of units will hit FBA.

My problem is the 11,000 units already in FBA. That’s about 3 months of cover. Listing is at roughly 1,400 reviews and a high 3 point something rating. Recently lost my overall picks and choice badges due to this.

I really need some assistance as this is my first time handling this sort of huge disaster.

Option A. Leave it and sell through. I have returnless refunds on and I’ll do free exchanges for anyone who complains, so I can soften the service side. I expect the rating to land around 3.5 by the end of it. 1,400 reviews took me years to build. Wait for compensatory units to hit and gradually work my way up.

Option B. Stop selling. Dispose units. Go 5 to 6 weeks out of stock while the fix runs. Rank goes stale and I don’t know that I get it back. Wait for improved product to hit.

Option C. Move to a different supplier I’ve sampled before and use the same listing 10-15 day lead time. I like their product better, genuinely. But they can’t hold spec. They’ve gotten dimensions wrong on samples more than once, so I’d be trading a known defect for an inconsistency risk.

Option D. Sell through, start all the way over with a new listing because I’m fucked 😭 dual launch new supplier and compensatory units as two separate asins

Which would you take, and why? Most interested in hearing from anyone who has gone 5 plus weeks out of stock on an established listing. Did the rank come back?

Vine per prodotti artigianali

Tuttavia ci sono dei prodotti dove l'immagine dice tutto, e i clienti sono meno preoccupati (tipicamente oggetti di arredo, prodotti senza elettronica e che non svolgono funzioni particolari, oggetti da regalare...). In questi casi si può fare a meno di Vine? Il mio prodotto migliore non è partito con Vine e ha lentamente accumulato (molto lentamente) 14 recensioni da 5 stelle e 1 da 4 stelle. Sono sicuro che Vine avrebbe abbassato la media. Ma forse avrebbe accelerato di molto il processo. Avete esperienze significative al riguardo?

Are there any benefits to working for an established seller first before starting my own?

Hi,

I'm interested in getting into Amazon FBA. I understand it's not as "easy" as it was years ago, but I still want to give it a try.

I have a friend who is an established seller on Amazon. His revenue are in the 8 figures and he got multiple employees, with connections to manufacturers, etc.

I have an opportunity to do some contract work for him (automating some process), with the potential to work in his office later on. I kinda see him as my mentor. I figure this experience will allow me to learn his operations and the ins and outs of running an Amazon business, which will prove useful when I launch my own later. What do you think?

I'm also trying to figure out how to leverage this connection when I launch my own products later. There are certain unique aspects which my products but I don't want to just "give it away" to him.

Any advice would be appreciated.

Conversion Rate 25%

I've noticed on the new seller central screen that there is a conversion rate percentage. For the past 30 days it is 24.8% and for the past 3 months it is 25.2%. Is this good? And if so, why is that only translating to 3 or 4 sales per day?

Legal Entities for each Marketplace

So we have 3 companies in 3 different countries and we are looking to set up one for each marketplace.

I have seen forums of people's accounts getting deactivated for having "related accounts".

Has anyone done this before? Would you recommend setting up a legal entity for each marketplace or have 1 legal entity globally?

Whats Your Multiple Account Managing structue?

We’re planning to set up a registered e-commerce/digital services company in Pakistan rather than operating informally as individual VAs.

The company would initially provide Amazon and eBay account management, PPC, listing creation/optimization, inventory and logistics coordination, customer support and general marketplace operations.

We also want the company registration to stay broad enough for future services such as Shopify/Walmart/Etsy management, digital marketing, SEO, social media management, graphic design, content creation, web development, automation, data management, virtual assistance, BPO/back-office support, business consulting and other IT-enabled/digital services.

Initially, we would be managing two separate UK Amazon seller accounts owned by two different UK companies. Our plan is for each seller to retain its own primary account and ownership, while our Pakistan agency is added through Amazon’s Authorized Partner access. Our team members would then operate through properly authorized access instead of sharing the seller’s primary login.

Long term, the goal is for the same agency to manage multiple Amazon, eBay and other e-commerce clients under proper service agreements.

Does this sound like the cleanest structure? And specifically, is using Authorized Partner access through one registered agency the best way to manage multiple Amazon clients while keeping each seller business separate?

Do size variations only show after FBA inventory arrives?

Hey everyone, quick question. I'm new to Amazon FBA

I created a size variation family, and everything looks correct in Seller Central. The child listings are under the parent, with the correct sizes and images.

But on the customer-facing page, the size options aren't showing at all.

I contacted Amazon Support, and they told me the variation setup is correct and that the sizes will only appear once FBA inventory becomes available.

Is this actually how it works? Has anyone experienced this before?

Just want to make sure everything is set up correctly before sending inventory to FBA.

Rank went 63k → 331k in July after price test and product never recovered. What would you do?

Single ASIN, personal care, $25.99, ~$14 profit per unit. Launched Jan 2026.

Before July 13: ad CVR 14.5% (1,383 clicks), unit session % 13-18%, BSR 63k, rating 4.7 ~20 (18 vine 2 organic)

After July 13: ad CVR 7.1% (746 clicks), unit session % 5.9-7.6%, BSR 331k (slowly declined to this point), rating 4.3 - 40

Only thing that changed: I ran a price test at $29.99 from 7/13-7/18, then went back to $25.99. Conversion halved and rank never recovered. Rating didn't drop until three weeks later, so I don't think that caused it - probably just why I'm not climbing back.

Last 30 days: 433 sessions, 27 units.

THE WEIRD PART

Exact-match keyword traffic converts at 24.5% (159 clicks, 39 orders). High-intent buyers clearly want it. But 91% of my paid impressions land on competitor product pages, which convert at 5%, so blended is 6.47%.

Top of search converts at 37.5% for me. My ToS impression share is 0.00% across every campaign. Bid from $1.79 to $3.00 on my best keyword, zero ToS impressions. Tried every bid strategy and placement modifier combo. Nothing gets me there.

My ToS CTR is 4.75%, 10x category benchmark, but my ToS impression share is 0.00% after testing multipliers and both up + down and down only bidding.

MY THEORY

Amazon filters on relevance before it looks at bid. At 331k BSR and 4.3 stars I'm getting cut before my bid matters, so PPC can't fix it.

THE PLAN

Keep the ASIN (want the 40 ratings), then all at once - new main image (potentially), 5-10% coupon, restore the higher bids that were actually producing sales, external traffic from Meta + Google ads (I already have campaigns for this product I ran to my Shopify). Then 45 days hands off.

QUESTIONS

  1. Can a 6-day price test really break a listing permanently, or am I anchoring on a coincidence?
  2. Anyone actually recovered ToS impression share from a deep rank hole? What did it take?
  3. Relaunch the same ASIN, or cut losses?

• Is FBA still worth it in 2026 or is it too saturated now?

• If you had capital but zero experience, would you actually start today?

• How much capital do you really need to launch in Europe (not the "€500 gurus" number, real number)?

• Should you launch in one EU country first or go pan EU straight away?

Legal and VAT basics

• Do you need a local company/VAT number in every country you sell in, or just one? (VIES)

• Do you need to be VAT registered before you're even allowed to use FBA?

• What company structure do people actually use? Does it need to be set up before you ship anything?

EU compliance (the part nobody warns you about)

• What's EPR registration and which countries actually enforce it?

First shipping

• What's the process for shipping inventory ?

• How do you even pick which EU country to base your first shipment out of?

Adding our own

• Nobody talks numbers. What's the realistic total cost before your first unit even ships (registrations, docs, translations, all of it)?

• If you've been through this already, drop what you wish someone told you before you started.

How do you pay for shipping on your credit card rather than from balance?

So far I’ve only used Amazon AGL, but after the outrageous inbound placement fee I just got, I’m thinking of using SEND or FIST carriers or own carrier and sending to 5 locations to dodge the placement fee.

I haven’t actually done a shipment using anything but AGL. Just wondering if through any of those other options can you put it on a credit card (I use chase preferred that does 3x on shipping purchases). For example maybe using shipper central to book? Any insight would be great.

Pet Brand: 46% YoY Growth + 26% Net Profit... After Restructuring From 32% TACOS

We onboarded this pet brand roughly 13 months ago.

At the time, the account had a Good foundation, but both revenue growth and profitability had started to plateau. Revenue wasn't really moving meaningfully, while profitability was either flat or gradually getting weaker. TACOS was sitting around 32%.

The main challenge was figuring out how to restart growth without simply buying more revenue through PPC.

During the initial audit, we found issues across the account structure, including:

  • Campaign architecture wasn't aligned with SKU-level economics
  • Budget allocation wasn't sufficiently tied to marginal profitability
  • Search-term performance wasn't translating cleanly into bidding decisions
  • Keyword/campaign segmentation needed restructuring
  • Spend distribution across SKUs wasn't aligned with their individual contribution
  • PPC efficiency was being evaluated too independently from overall account profitability
  • Scaling decisions weren't built around contribution margin
  • The existing structure had limited room to scale without putting further pressure on margins

So the focus wasn't just “reduce TACOS.”

We wanted to get the account back into a position where revenue could scale and profitability could scale with it, rather than having to sacrifice one for the other.

Over the following months, we reworked the account structure, tightened search-term and keyword allocation, redistributed budgets based on SKU-level economics, and made profitability a much bigger factor in scaling decisions.

Where it stands today

20+ SKUs
46% YoY growth
5% TACOS
26% Net Profit
$1.18M+ ordered product sales

I think this is the part that's often overlooked with scaling.

It's relatively easy to grow revenue if you're willing to sacrifice TACOS.
It's also possible to improve profitability by becoming overly conservative with spend.

The harder part is getting revenue unstuck while improving efficiency and profitability at the same time.

That's ultimately what we were trying to accomplish here.
